There's a number that keeps coming up in conversations about enterprise AI, and it's not a good one: 95% of enterprises are experiencing negative consequences from their AI initiatives, and 4 out of 5 companies report direct financial losses within two years.
Meanwhile, investment keeps climbing. Big Tech alone is projected to spend roughly $650 billion on AI in 2026, and every company seems to be launching their new AI projects each week.

The two💧💧silent drains
Enterprise AI adoption is growing at head-spinning speed, and billions of dollars keep getting invested in it, while all the data we have so far shows that most organizations are losing money on their AI investments. What drives the gap?
💧Drain 1: The data exposure you can't see until it's too late
The first is compliance and data exposure.
When employees need an AI-assisted answer about something—a client contract, a pricing exception, a regulatory question, etc.—they reach for whatever tool is in front of them. Usually that's a consumer product: ChatGPT, Gemini, or something else running on a personal account. They paste in the relevant context, get an answer, and move on.
This is called shadow AI, and it is happening in almost every organization right now.
IBM's 2025 breach data puts a number on it: shadow AI incidents cost approximately $670,000 more per breach than standard security incidents, with total averages around $4.63 million.
In regulated industries the consequences compound even more. AI compliance failures in financial services average $42–65 million per incident when you factor in penalties, litigation, remediation, and revenue loss. Healthcare runs $38–58 million. Technology platforms $55–120 million.
The reason these numbers are so large is that the exposure isn’t really visible, until it isn't. There's no audit trail. No one knows what data touched which model, when, or what happened to it afterward.
💧Drain 2: The budget that looks fine (until it doesn’t)
The second failure mode is budget and integration collapse.
A 2025 survery found that the majority of organizations misestimate AI costs by more than 10%, and nearly a quarter are off by more than half of the final costs—always underestimating. What’s even worse, 8 in 10 companies report that AI costs eroded their gross margins by more than 6%, with over a quarter seeing drops of 16% or more.
The pattern is consistent: projects start as prototypes and feel cheap. The model cost is visible and manageable. What's invisible until you're inside it is everything else: data preparation, security architecture, integration work, compliance tooling, and what practitioners call the last 10–20% problem.
That's the last, usually smallest portion of every enterprise AI project where easy prototypes meet real organizational complexity and cost explodes. Suddenly the project that looked like a three-month pilot becomes an eighteen-month infrastructure problem with no clear owner.
Both of these failures are expensive, both in their own right
One produces sudden, large, often public financial damage. The other produces slow, cumulative margin erosion and the steady loss of executive confidence in AI as a category.
Both are problematic, and neither is inevitable.
The real reason this keeps happening
To understand the failure pattern, we need to look at how people actually use AI at work.
The data from a large-scale usage research shows that roughly half of all workplace AI interactions are decision-support queries. People ask questions, look things up, and generally try to get a faster, more reliable answer to something they need to know right now. The other half is task execution, usually writing, editing, summarizing, or transforming text.
Both of these use cases depend entirely on the AI having access to accurate, relevant context. And for most enterprise queries, the relevant context is internal: your pricing model, your contract terms, your compliance rules, your historical data, your operational metrics.
Generic AI has none of this.
It was trained on the world's public knowledge, which, even though impressive tends to be useless for answering questions about your specific company—unless, by any chance, you’re one of the Fortune500 companies and you’ve shared each and every company milestone, mishap and pivot publicly for LLM’s to scrape.
Every time an employee asks a generic AI something that requires internal context, one of two things happens: either they supply the context needed for an accurate answer by pasting in company’s data, creating exposure that IBM priced at almost $5M per breach, or they get a generic answer that doesn't reflect organizational reality, and the AI produces the illusion of helpfulness without the substance of it.
This is the real reason shadow AI happens: structural misalignment.
It's not that employees are misusing AI, that the tool they have access to is architecturally incapable of doing what they actually need it to do. They're asking a highly capable system to answer company-specific questions, and that system has never heard of their company.
And the issue with general-purpose models is that when they’re asked to reason about topics they have no grounding in, they don’t simply say "I don't know." Instead they produce confident, fluent, plausible-sounding answers that just happen to be wrong.
This is the infamous hallucination problem.
The paradox is that, contrary to what one might think, the more powerful our AI models become, so does their confidence in producing erroneous answers and presenting them as facts.
Feeding a generic model more propriety data doesn’t necessarily solve this. That’s because hallucinations aren’t a result of flawed engineering or lack of computing power. In fact, Polish research has proven hallucinations stem from the mathematics of how large language models work: probabilistic generation based on patterns in data.
Hallucinations are a feature of AI, and one that can’t simply be engineered away. What can be engineered is how the system handles them.
What enterprise AI actually needs to fix this
As Open AI’s Chief Economist recently put it, “the story of AI is not what models can do, but how people use them.”
And he was right, the models themselves are not the core problem. But neither is user behaviour.
The solution to these failures isn’t a stricter AI policy or another round of employee training, but closing the gap between what AI does and doesn’t know, and how it acts when it lacks information.
The fix is an AI that doesn't have that gap to begin with. One that already knows your business, because it's grounded in your internal knowledge, running inside your infrastructure, answerable to your data.
The fix, to put it simply, is a dedicated local AI.
Local AI solves problems that generic AI cannot. It is the opposite of a floating assistant that happens to have access to your files.
This, in fact, is what separates the organizations extracting durable value from AI from the majority that aren't: stopping treating AI as an external capability they rent access to and instead treating it as internal infrastructure they own.
Generic AI knows everything about the world and nothing about your company. Dedicated, governed AI knows your business, and can be held accountable for what it says about it.
When AI knows your business, it answers from your data. When it's wrong, you can find out why and fix it. When a regulator asks what happened, you can show exactly what happened.
This directly addresses the risks that make generic AI dangerous: shadow AI exposure, unverifiable audit trails and unmanageable hallucination, governance paralysis when legal or regulatory scrutiny goes up, and, most importantly, cost drift.
